How Much Meat per Person?
Quick answer: Plan about ½ lb of cooked meat per adult and ¼ lb per child; for brisket or pulled pork, buy about double that raw (roughly 1 lb per adult), since they lose about half their weight in the cook.
The trap with brisket and pulled pork is shrinkage — they lose around half their weight in the smoker. Tell us the meat and the headcount and we'll give you the cooked amount to serve and the raw amount to actually buy.
Per-adult amounts (single main)
| Meat | Cooked, per adult | Raw to buy, per adult |
|---|
| Brisket | ½ lb | ~1 lb |
| Pulled pork (shoulder) | ½ lb | ~1 lb |
| Ribs | ½ lb meat | ~1¼ lb (bone-in) |
| Chicken (bone-in) | ½ lb | ~1 lb |
| Steak | ½ lb | ~⅔ lb |
How it works
Two numbers drive everything: how much cooked meat a person eats — about ½ lb per adult when one main is served, half that for kids, less when there are several mains — and the cooking yield, which is where crowds get underfed. Brisket and pork shoulder lose roughly half their raw weight to trimming, rendering and the long cook; bone-in ribs lose even more to the bone. The tool multiplies your headcount into a cooked total, then divides by the yield for your cut to get the raw weight to put in your cart.
Frequently asked
How much brisket per person?
Plan ½ lb of cooked brisket per adult — but buy about 1 lb raw per adult, because brisket loses roughly half its weight to trimming and the long cook.
How many ribs per person?
About half a rack of spare ribs (or a full rack of baby backs for big eaters). By weight, plan around 1¼ lb of raw bone-in ribs per adult as the main.
How much should I plan for kids?
About half an adult portion. The calculator counts kids separately so you're not buying a full pound of brisket for a seven-year-old.
How much meat do I need for 20 people?
For one smoked main at ½ lb cooked per adult, that's about 10 lb cooked — so buy roughly 20 lb of raw brisket or pork shoulder. With two or three mains, cut each meat back to about 60% of that.
Why does brisket lose so much weight?
Trimming takes off surface fat, then hours of cooking render fat and evaporate moisture. A 12 lb packer brisket commonly serves only 6 lb of sliced meat — plan on about a 50% yield.
What if I buy too much?
Smoked meat freezes beautifully. Vacuum-seal or wrap portions tightly and it keeps 2–3 months — leftover brisket and pulled pork reheat better than almost any party food.
